Frozen Leads Are Usually a Process Problem

Every brokerage accumulates inventory it no longer looks at. The label is usually “cold.” The label is convenient because it ends the conversation. It is also often wrong.
A lead goes cold when intent was tested and faded. A lead is frozen when the sequence stopped before that test was finished: one call, no second channel, no manager review, no reason code. Those records sit in the same list. They should not sit in the same decision.
Why new leads always win
New leads are loud. They arrive with a notification and a campaign name. Frozen leads are quiet, and quiet work loses to loud work unless a manager’s cadence protects it. Monthly targets make this worse. Last month’s silence is not this month’s number, so it becomes nobody’s work.
How many leads are frozen because of poor process rather than poor intent?
Recovery is not a blast message to the database. It is a queue: evidence of intent, a completed sequence, an owner, and a mandatory outcome. Work, nurture, or close with a reason. The size of that queue is a fact sitting in the CRM. It should be counted before anyone calls the inventory worthless.
